The Real Cost of Running an AI-Run Company: Six Months In

People ask me often what it costs to run Holixora. The honest answer is: far less than they expect, and far more than "just the AI subscription."

This is a transparent look at what the actual operating costs are, broken down by category, and what the equivalent would have looked like with a traditional team structure.


The Actual Monthly Cost Breakdown

These are approximate figures in USD, converted at current rates.

AI and intelligence layer:

  • Claude API and OpenClaw: ~$120/month
  • Higgsfield (video and image generation): ~$80/month
  • Other AI tooling (various): ~$40/month
  • Subtotal: ~$240/month

Infrastructure:

  • Hive platform VPS (2-core, 4GB RAM): ~$20/month
  • Holixora website hosting: ~$10/month
  • Griya Studio compute (base capacity): ~$150/month
  • Database and storage: ~$30/month
  • Subtotal: ~$210/month

Software and services:

  • Domain registrations: ~$5/month
  • Email service: ~$10/month
  • Analytics and monitoring: ~$15/month
  • Subtotal: ~$30/month

Total monthly operating cost: approximately $480/month.

That is the cost of running Holixora, operating two commercial products (Griya Studio and client services), generating content, managing marketing, handling customer support, and maintaining a full development capability.


What the Traditional Model Would Cost

For comparison, consider what it would cost to replicate Holixora's output with a traditional staffing model, even a lean Indonesian one:

  • Marketing coordinator (part-time): Rp 5,000,000/month
  • Junior developer (full-time): Rp 8,000,000/month
  • Content creator (part-time): Rp 4,000,000/month
  • Project coordinator (part-time): Rp 4,000,000/month
  • Subtotal: Rp 21,000,000/month (~$1,300)

And that is the lean version. A team that could genuinely match the output Holixora produces with AI would cost three to four times this.

The efficiency ratio: AI-run operations at roughly one-third to one-fifth the cost of equivalent human staffing.


What This Comparison Misses

Two things the cost comparison overstates in AI's favor:

My time is not zero. I am still actively involved in directing the company, reviewing outputs, making strategic decisions, and building the systems. I am not passive. What AI has done is shift my time from execution (writing, coding, responding, managing) to direction (strategy, judgment, relationships). That shift is valuable, but it does not reduce founder hours to zero.

AI has real quality limitations. Some work that a skilled human would do well, AI does adequately. There are categories where I notice the ceiling. Client relationships, for instance, have genuine depth that AI-assisted communication approaches but does not fully replicate. I am the relationship layer for our most important clients, and that takes time.


What Has Not Cost What I Expected

Two areas where the cost turned out lower than I planned for:

Content production. I budgeted for more human editorial time than I ended up needing. AI content production for Holixora's blog, social content, and email sequences required far less manual correction than I anticipated. The quality improved faster than I expected as I refined the prompts and processes.

Development capacity. Building and maintaining Griya Studio and Hive's backend with AI-assisted development has been more efficient than the staffing estimate I had for it. Claude Code can handle complex, multi-file changes in a production codebase with a level of context retention I did not expect when I started.


The Bottom Line

Running an AI-first company is not free. It is not "just a subscription." There is real infrastructure cost, real AI API cost, and real founder time building and directing the systems.

But the cost-to-output ratio is genuinely different from the traditional model. Holixora operates at a capability level that would take a team of five to eight to replicate conventionally, at a monthly cost that is a fraction of one full-time hire.
